Context

Geers (Sonova Group) runs 250+ hearing-care locations in Poland, part of a Sonova network of 600+ locations across 17 countries. Since 2022 we operate the marketing production layer for the Polish market: retail campaigns, print and digital assets shipped through a standing brief-to-asset pipeline - not per-project agency cycles.

Tension

Before the system, campaigns started from loose email briefs. Each asset bounced between local marketing, compliance and production - multiple revision rounds, approval cycles measured in weeks, and 250+ locations waiting on materials. The cost wasn't creative quality. It was coordination time and missed retail windows.

Decisions

We ran r3loop on the pipeline, not the pixels. 01 Diagnose located where briefs actually stalled: ambiguous inputs and compliance checks arriving last. 02 Map charted every asset type against its real approval path. 03 Standardize converted that into brief templates with output contracts - format, channel, regulatory constraints and sign-off owner defined before design starts. 05 Govern moved compliance review to intake instead of the end.

Approach

Production runs on a modular asset system: master layouts per channel, locked brand and regulatory zones, variable local content. AI carries the volume layer - variant generation, resizing and copy adaptation across formats - while human review holds two decision gates: brief acceptance and final compliance sign-off. 500+ assets per year ship through this loop.

We didn't redesign Geers' communication. We redesigned how it gets approved and shipped.

Outcome

Within two quarters, 80%+ of briefs cleared first-round - up from a workflow where multiple revision loops were the norm. Approval cycles now run 3× faster, and the retail calendar gets served with predictable lead times across 250+ Polish locations.

Reflection

In regulated, multi-location retail the constraint is never design capacity - it's decision throughput. Fix the gates and the volume takes care of itself.
