Context

Kubota scaled from cult-brand comeback to retail-volume output. For 5+ years we have run its content production system - 200+ deliverables across digital, social and print - including brand-system support for Kubota's public-market debut. Not a campaign vendor: a standing production layer the marketing team plans against.

Tension

Growth multiplied output demand faster than the team could brief it. Every campaign restarted the same negotiation - formats, tone, file specs, who approves what. The cost showed up as rework: assets cycling through review rounds while drop dates stayed fixed.

Decisions

01 Diagnose isolated the rework driver - undefined output contracts, not weak creative. 03 Standardize built a modular format library: locked brand components, explicit variable zones, file specs baked into each template. 05 Govern set one approval path per asset class - a single decision gate with a named owner, no parallel feedback threads. 08 Iterate reviews the library quarterly and retires formats that stopped earning their slot.

AI accelerates the volume work - format adaptation, variant builds, resizing - while the library keeps every output on-brand by construction. For the public-market debut we built a dedicated communication set from the same component library, so the highest-visibility materials stayed consistent with everyday brand output.
